Growth plan for Valabasas, 3 Oct 2026

Scale spend. Hold CAC.

The one number to protect is a $65.28 target CAC. Valabasas sells Mr.Biker Snow Grey Skinny Jeans at $133.35, and the plan tests creator-led ads against that ceiling so spend grows only while each order still pays back.

01 The number

One number to protect: $65.28 CAC on a $133.35 jean

The number is a $65.28 target CAC. It is 0.6 × the $108.80 ceiling, built from a $136 average order, a 40% margin and one repeat order. Those three inputs are my guesses until I see your data. Mr.Biker Snow Grey Skinny Jeans at $133.35 sits close to that order value.

Protect

Target CAC: $65.28 on a first purchase

Ceiling = average order × margin × (1 + repeat orders): $136 × 40% × (1 + 1) = $108.80. Guard line = 0.6 × $108.80 = $65.28. Across the ranges: $12.67 to $282.89.

Three moves

  1. Kill losing ads early and keep one variable per test, so each result points to a single hook, not a mix.
  2. Send each creator hook to its own landing page, so a $133.35 jeans click lands on that jeans and nothing else.
  3. Report daily CAC against $65.28 and cut any ad drifting past it before it eats the week.

02 Variety

Tees at $121.92 and sneakers at $205.74 need different hooks

Each ad concept has to carry one product, one hook and one landing page. A Punk Fest tee at $121.92 and Yuratsu sneakers at $205.74 are different purchases, so they get different openings, proof and offers, never one blended ad.

Each row is a reason to buy that the brand already has proof for. The count is how many of the ads carry it: a reason with a single ad is a bet, not a pattern, and the next batch of concepts moves toward the reasons that win.

03 Disturbances

Convoy at $63.50 and two shipping promises are real risks

Risks with likelihood, impact, owner and gate

Scores are my read from outside the company, re-scored in week one with your data. Each risk has one owner and one gate that can be checked with a number, so nobody has to argue about whether it happened.

04 The ceiling

A $108.80 ceiling, guarded at $65.28, before week one

Unit economics lines
LineValueStatus
Average order$136 (range $24.13–$209.55)Assumption Range from the site product prices (Published); the midpoint is a guess
Gross margin40% (range 35–45%)Assumption Replace in week one
Repeat orders after the first1 (range 0.5–2)Assumption Replace with cohort data in week one
Margin per customer, all orders$108.80Calculated Average order × margin × (1 + repeat orders)
Guard line for CAC$65.28Calculated 0.6 × the margin per customer

The math, with the assumed lines

Ceiling = average order × margin × (1 + repeat orders): $136 × 40% × (1 + 1) = $108.80. Guard line = 0.6 × $108.80 = $65.28. Across the ranges: $12.67 to $282.89.

Range across the assumptions: $13 to $283.

Guesses: $136 average order, 40% margin, one repeat order. They give a $108.80 ceiling and a $65.28 guard line. Week one replaces each of them with your real figures.

The ceiling is a range, not one number: the most a new customer can cost before shipping and packaging, which I do not have. Replace the guessed lines with yours and every figure below recalculates.

05 Test ramp

Six weeks of tests, $24,000 in total, before any scale

Test ramp by week

620 × $250$5,000$24,00010$65

Six weeks of paid tests, Proposed. Weeks one and two run 12 ads at $250 each, $3,000 a week. Weeks three and four run 12–20 ads, $4,000. Weeks five and six run 20 ads, $5,000. Total $24,000, with $6,000 spent after week two. Losers are cut before each step up.

Cumulative test spend, week by week (proposed): $24,000 by week 6
  1. $3,000Wk 1
  2. $6,000Wk 2
  3. $10,000Wk 3
  4. $14,000Wk 4
  5. $19,000Wk 5
  6. $24,000Wk 6

The math. Week 1: 12 × $250 = $3,000; Week 2: 12 × $250 = $3,000; Week 3: 16 × $250 = $4,000; Week 4: 16 × $250 = $4,000; Week 5: 20 × $250 = $5,000; Week 6: 20 × $250 = $5,000. Total $24,000 (96 ads × $250). A range such as 12–20 counts as its midpoint.

Weeks one and two test what the brand already has, rewritten per reason to buy. From week three, creator videos enter paid only after they beat their own account median. A range of new ads counts as its midpoint in the spend column.

06 Volume

Creative volume is the lever on a $133.35 jeans line

Hit rate and spend per winner are my guesses: 20 concepts give 2 winners and $18,000 added; 80 concepts give 8 winners and $72,000. More concepts across jeans, tees and sneakers means more shots at a CAC under $65.28.

Concepts, hit rate and added spend
Concepts tested / monthHit rate (assumed)New winners / monthSpend each winner holds (assumed)Added spend at target CAC
2010%2$300 / day$18,000 / month
4010%4$300 / day$36,000 / month
6010%6$300 / day$54,000 / month
8010%8$300 / day$72,000 / month

The math. 20 concepts × 10% = 2 winners × $300 × 30 days = $18,000 a month; 40 concepts × 10% = 4 winners × $300 × 30 days = $36,000 a month; 60 concepts × 10% = 6 winners × $300 × 30 days = $54,000 a month; 80 concepts × 10% = 8 winners × $300 × 30 days = $72,000 a month.

The hit rate and the spend each winner holds are placeholders. The first thirty days of tests replace them with real numbers, and the table is recalculated the same day.

10%

Proposed split of the $100,000 budget; the $24,000 of tests sits inside the first block, and scale money moves only to winners under $65.28.

The math. 45% × $100,000 = $45,000; 25% × $100,000 = $25,000; 20% × $100,000 = $20,000; 10% × $100,000 = $10,000. Sum 100% = $100,000.

This split is a proposal. It moves toward scaling as winners prove out, and toward testing when fatigue shows.

08 Channels

Meta first, where "Worn by NBA YoungBoy" can play on video

Channels and opening conditions
ChannelOpen when (proposed)Why wait
Meta (Facebook and Instagram ads)Day one, with short video built from creator clips of Mr.Biker jeansCreator video gets tested fastest here against the $65.28 CAC line.
TikTokAfter two Meta winners hold under the $65.28 guard lineCreator hooks on tees and jeans already exist as vertical video.
Instagram Reels placementsWhen Meta winners hold for two weeks in a rowSame creator video, different placement, no new production.
YouTube ShortsOnce ten creators are liveSneakers like Yuratsu at $205.74 suit a longer on-foot demo.
Branded searchOnce Meta spend shows up in searches for the Valabasas nameCatches buyers who search the name after seeing a creator video.

A channel opens when its condition is true, not when the calendar says so. Until then the budget stays where the CAC is earned.

09 Payback

At $120 CAC, a $136 order never pays back

Payback is the real constraint. On a $136 order at Valabasas, CAC $35 pays back on the first order with $73.80 left; $65 pays back after repeat orders with $43.80 left; $120 and $150 never pay back, leaving −$11.20 and −$41.20. At those two, I stop.

Margin left per customer, order by order (assumed midpoint, before CAC)
  1. $54.40Order 1
  2. $108.80Order 2

Cumulative margin per customer, order by order, before CAC: $54.40, $108.80.

CAC scenarios and payback
CAC (scenario)First-order marginYear-one marginLeft after CACPayback
$35$54.40$108.80$73.80First order
$65$54.40$108.80$43.80After repeat orders
$120$54.40$108.80−$11.20Never: stop
$150$54.40$108.80−$41.20Never: stop

The math. CAC $35: $108.80 − $35 = $73.80 left; pays back: First order; CAC $65: $108.80 − $65 = $43.80 left; pays back: After repeat orders; CAC $120: $108.80 − $120 = −$11.20 left; pays back: Never: stop; CAC $150: $108.80 − $150 = −$41.20 left; pays back: Never: stop.

Read each row left to right: the margin of the first purchase, the margin over the whole horizon, what is left after CAC, and the purchase on which the CAC is earned back. A scenario that never pays back is a stop, not a test.

10 Scope

What I cover on Valabasas, and what stays with your team

Covers

  • Meta test ads and creative briefs for jeans, tees and sneakers
  • Creator sourcing, briefs and pay for ten creators
  • Daily CAC, weekly learnings, monthly cohort payback
  • Landing page specs, one per winning hook

Doesn’t

  • Event tracking build: I spec it, your team implements it
  • Product, pricing and markdown calls on items like Convoy Stacked
  • Fulfilment and the same-day processing promise
  • Shipping policy: one promise, set by your team

What this plan covers is what I can change inside the ad account and the creator program. Everything outside it is named on the right so nobody assumes it is handled.

Gates, written before spend, so stopping isn’t a negotiation.

Gates at days 14, 30, 60, 90
DayKeep going if (proposed)Stop or change if
Day 14Purchase events match store orders and the 14 weekly creator videos are liveTracking still disagrees with orders; pause spend
Day 30At least one concept converts under the $65.28 guard line on test spendNo concept under $108.80 after $14,000 of tests
Day 60Winners hold under $65.28 while spend rises and ten creators are liveCAC above $108.80 for a full week at higher spend
Day 90Blended CAC at or under $65.28, with repeat orders tracking the one-repeat guessCAC at $120 or above: payback never arrives

Each gate is checked on its day with the numbers in the daily and weekly reports. If the stop condition is true, the spend stops and nothing renews until we talk.
